會上,集團運營管(guan)(guan)理(li)部結(jie)合管(guan)(guan)理(li)體(ti)系(xi)(項目(mu)管(guan)(guan)理(li)分(fen)冊(ce))執行情況及(ji)月(yue)度項目(mu)檢查反饋對集團各項目(mu)管(guan)(guan)理(li)狀態作(zuo)了(le)(le)簡要回(hui)顧,客觀分(fen)析(xi)了(le)(le)已(yi)取得(de)的(de)成效及(ji)存(cun)在的(de)一些問(wen)題(ti);協鼎公司(si)介(jie)紹了(le)(le)“錢塘府”項目(mu)已(yi)全(quan)面開展的(de)“工(gong)(gong)程實(shi)(shi)測(ce)(ce)實(shi)(shi)量(質(zhi)量、安全(quan)、文明施工(gong)(gong))”工(gong)(gong)作(zuo)方式、各方責任及(ji)“項目(mu)周工(gong)(gong)作(zuo)簡報”編制要點,講解(jie)了(le)(le)目(mu)前正處于試(shi)行階(jie)段的(de)萬科項目(mu)管(guan)(guan)理(li)--“精細化(hua)標準動作(zuo)手冊(ce)1.0”的(de)管(guan)(guan)理(li)要點和操(cao)作(zuo)深度;與會人員還分(fen)組(zu)現場觀摩了(le)(le)“實(shi)(shi)測(ce)(ce)實(shi)(shi)量”作(zuo)業,與協鼎公司(si)及(ji)監理(li)、施工(gong)(gong)單位(wei)交(jiao)流“實(shi)(shi)測(ce)(ce)實(shi)(shi)量”基礎數據(ju)(圖片(pian))的(de)產生、分(fen)析(xi)、整改(gai)、確認流程。

徐總對本(ben)次交(jiao)流作(zuo)(zuo)了(le)總結,對“錢塘府(fu)”精(jing)(jing)(jing)細化(hua)(hua)項(xiang)(xiang)目(mu)(mu)管(guan)(guan)理(li)(li)成效予以充分(fen)肯(ken)定(ding),對集團各項(xiang)(xiang)目(mu)(mu)下(xia)一(yi)步工(gong)作(zuo)(zuo)提(ti)出四點要(yao)(yao)(yao)求: 一(yi)是(shi)要(yao)(yao)(yao)高(gao)度認識精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)的(de)必要(yao)(yao)(yao)性(xing)。質(zhi)(zhi)量和(he)品(pin)質(zhi)(zhi)是(shi)企業品(pin)牌(pai)之本(ben)、生(sheng)存(cun)之本(ben),抓(zhua)(zhua)好項(xiang)(xiang)目(mu)(mu)質(zhi)(zhi)量和(he)品(pin)質(zhi)(zhi)要(yao)(yao)(yao)從細部著手,精(jing)(jing)(jing)細管(guan)(guan)理(li)(li)不(bu)是(shi)“麻煩”而是(shi)“規范”,通過精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)手段(duan)達(da)到(dao)項(xiang)(xiang)目(mu)(mu)開發(fa)目(mu)(mu)標。二(er)是(shi)精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)必須落實(shi)工(gong)作(zuo)(zuo)計(ji)劃與(yu)責任(ren)追究。精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)過程(cheng)工(gong)作(zuo)(zuo)應與(yu)實(shi)體工(gong)作(zuo)(zuo)統籌編入項(xiang)(xiang)目(mu)(mu)開發(fa)計(ji)劃,并進行(xing)階段(duan)性(xing)執行(xing)評(ping)價;各子(zi)公(gong)司(si)(項(xiang)(xiang)目(mu)(mu)部)要(yao)(yao)(yao)把項(xiang)(xiang)目(mu)(mu)管(guan)(guan)理(li)(li)計(ji)劃分(fen)解(jie)、工(gong)作(zuo)(zuo)責任(ren)落實(shi)到(dao)每一(yi)個人(ren),只有(you)落實(shi)責任(ren)人(ren)才能(neng)(neng)把精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)落到(dao)實(shi)處。三是(shi)要(yao)(yao)(yao)強化(hua)(hua)問題(ti)和(he)缺陷整(zheng)(zheng)改。各單(dan)(dan)位要(yao)(yao)(yao)認真梳理(li)(li)目(mu)(mu)前(qian)管(guan)(guan)理(li)(li)上還存(cun)在(zai)的(de)問題(ti),對照精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)要(yao)(yao)(yao)求找差距(ju)、想(xiang)對策(ce)。對檢查(cha)中發(fa)現的(de)問題(ti),要(yao)(yao)(yao)限時落實(shi)整(zheng)(zheng)改。四是(shi)要(yao)(yao)(yao)提(ti)高(gao)精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)技能(neng)(neng)。精(jing)(jing)(jing)細化(hua)(hua)管(guan)(guan)理(li)(li)技能(neng)(neng)的(de)提(ti)升,一(yi)方面(mian)需要(yao)(yao)(yao)依靠健全管(guan)(guan)理(li)(li)制(zhi)度,完善作(zuo)(zuo)業指導,建立工(gong)作(zuo)(zuo)模板(ban),將復(fu)雜性(xing)工(gong)作(zuo)(zuo)簡單(dan)(dan)化(hua)(hua)、流程(cheng)化(hua)(hua),降低工(gong)作(zuo)(zuo)和(he)作(zuo)(zuo)業難度,保障工(gong)作(zuo)(zuo)和(he)產品(pin)質(zhi)(zhi)量;另(ling)一(yi)方面(mian)又需要(yao)(yao)(yao)我們有(you)高(gao)度的(de)執行(xing)力(li),抓(zhua)(zhua)落實(shi)、查(cha)問題(ti),不(bu)斷(duan)(duan)實(shi)踐(jian),不(bu)斷(duan)(duan)提(ti)升。
